How to plan a hospitality rota that actually works

A practical walkthrough of building a hospitality rota that matches demand, avoids last-minute panic, and holds up once the week actually starts.

Most rotas fall apart for the same handful of reasons. They are built from last week’s rota with a few names swapped, rather than from what the coming week is actually expected to look like. They get finished at 11pm the night before a shift, after three “quick changes” that were never checked against anyone’s availability. And they live in a spreadsheet that only one person understands, so when that person is off sick, nobody else can touch it.

None of that is a discipline problem. It is a tooling and process problem, and it is fixable with a fairly small set of habits.

Start from demand, not from last week’s rota

The single biggest improvement most venues can make is building shifts from an actual forecast of covers rather than copying the previous week and hoping. If Tuesday lunch was quiet last week because of the weather, and you copy that pattern forward, you will be under-staffed the next time Tuesday lunch is busy.

Build the shifts, then assign the people

Once your shifts exist for the week (whether generated from Service Setup or added individually with date, service period, position, and start/end time), the rota builder is where you turn them into an actual schedule. It shows every shift for the week, sorted by date and time, alongside a staff panel listing everyone available to assign.

The staff panel does some of the checking for you as you go. Each staff card can show whether that person already has approved leave during the week, whether assigning them would push their scheduled hours over their contracted hours, and how many shifts they already have on this rota. That means the moment you are about to over-schedule someone, or assign someone who’s on leave, you can see it before you drag their card onto the shift rather than finding out later.

Use the dashboard to catch gaps before your team does

A rota that looks complete on the day you build it can quietly go wrong over the following days, someone puts in a leave request, a shift gets added late, a position falls through. Publish, and keep it locked until you mean to change it

Once you are happy with the schedule, publish the rota. Published rotas are read-only, staff can see the finalised schedule, but assignments cannot be changed by accident. If something genuinely needs to change after publishing, unpublish it, make the change deliberately, and republish. That small bit of friction is doing useful work: it stops a rota changing quietly under someone’s feet without them being told.
